How can I get that one animated gif works fine in apple mail?
I try to do it in ImageReady but I only get a still gif...

maybe mail.app doesn't support animated gifs. have you seen it working anywhere?

does you gif works if you drop it into a browser?

Mail doesn't really support animated gif files, unless the person who created the original email sent the email as true html which to my knowledge is only available in the Mozilla-based email apps. Outlook, Entourage and Mail use a "rich-text" based email system, but it isn't true html.
